26. apr 2021 3:18 • Our table of players was not previously familiar with this game, but it seemed like a rule was not being followed. When a player leads a card in their trump suit, and another player also plays their own trump suit, we think the winning card should be whichever of those two different trump cards is higher (or the first played if the ranks are tied). The game seems to make the later trump win even if it is lower in rank. We could be misunderstanding the rules, but that seemed wrong to us.

For reference / anyone else coming here, the rule as implemented is in fact the correct rule, as originally written. Meaning if someone leads their personal trump, and someone trumps in, the leader cannot win the trick regardless of the rank they initially led. So leading an Ace of your trump suit is not safe. If a second (or third) person trumps in though, to win the trick they must play a higher card than any previously used to trump in (but not necessarily higher than the card led).
This is probably the rule that is most easily confused, and in several sources the wording is pretty ambiguous around this, so it is not necessarily obvious.I think the rule as you describe may be played as a variant by some, but I am not certain if that is the case.
